No metrics / no KPIs — qualitative ROI for solo-mandate founders
Building KPI scaffolding when nobody needs convincing wastes time. Under absolute mandate, trust headcount + spend + qualitative signal.
What
Deliberate counter-stance to A-015 (three-tier bonus) and C-032 (adoption baseline framework): skip the KPI tree entirely; trust qualitative signal (FTE headcount, month-over-month spend, "things ship faster") instead of building a measurement scaffold whose only customer is the stakeholders you don't need to justify yourself to.
Valid when all four hold:
- (a) operator has absolute mandate from co-owners (no one above asking for proof),
- (b) team size < 30 (founder can hold the state of every workflow in their head),
- (c) founder is daily in the loop on agent work (qualitative signal is first-hand, not reported),
- (d) work is non-customer-facing (no SLA / NPS / regulator demanding metrics).
Switch back to A-015 / C-032 when any one breaks — most commonly when the team crosses ~30 people or when a hired transformation lead takes over and needs a defensible measurement story. Treat the switch as a planned transition, not a reaction to the first complaint.
